Agile Release Trains can either accelerate value or harden hierarchy. The difference is whether you align them to value streams or to the org chart.

Start with the journey.
Map how value reaches a customer: trigger → steps → delivery → feedback. Your train should own a meaningful span of that journey.
Limit dependencies.
Every dependency is a chance for delay. Group capabilities to maximize autonomy, even if it means splitting a manager’s team.
Right-size the platform.
A small platform group that provides paved roads (pipelines, standards, shared services) will speed everyone else up. Keep it lean.
Plan in quarters, learn in weeks.
Use a quarterly cadence for alignment, but operate in shorter slices with fast feedback.
Measure the train, not the noise.
Track lead time, WIP, throughput, escape defects, and a handful of outcome measures the business cares about.

When ARTs are shaped by value, you get fewer handoffs, less drift, and plans that actually happen.
